Our minimums now start at 150 pieces per SKU, depending on the material. Standard hat silhouettes run at 300 pieces, braid constructions at 500, and sampling carries no minimum at all. Becoming a genuinely low MOQ hat manufacturer was not a marketing decision for us — it was a production decision. This is the thinking behind the change, and a practical guide to using it if you run a small brand.
Why Would an 8-Million-Piece Hat Factory Take 150-Piece Runs?
Founded in 1987, we operate two plants: Wenling, Zhejiang, with 350 people and roughly three million pieces a year, and Phnom Penh, Cambodia, with 500 people, four production lines, and about five million pieces a year since it opened in 2025. Factories at this scale usually raise their minimums — changeovers cost money, and long runs are how the math has traditionally worked. Two things changed that math for us. We develop 500-plus new styles every month, so our lines are already organized around constant changeovers; a 150-piece run is not an interruption to how we work, it is how we work. And our sample room turns a first proto in five to seven working days, which means the block, pattern, and material decisions are settled before a small program ever reaches the line. In production terms, a low MOQ hat order is an extended sampling run on infrastructure that already exists.
There is also a plainer reason. The brand that buys 150 pieces this season is often the brand that comes back for ten times that volume two years later. We would rather grow with that partner from the first purchase order than send it to a trading company that marks up someone else's minimums.
How Do the 150, 300, and 500 MOQ Tiers Work?
- 300 pieces per SKU is the standard tier: bucket hats, ribbon hats, and most straw silhouettes in our hat collection that build from an existing block and pattern. At 300 pieces, cutting, blocking, and finishing all run at normal efficiency.
- 500 pieces per SKU applies to braid styles. Braid is produced as continuous yardage before it ever becomes a hat; the machine setup and the braid batch are the real cost, and below 500 pieces the yardage waste outweighs the batch. The same logic covers our braided bag line.
- 150 pieces per SKU is the floor of the low MOQ hat program, and where it applies depends on the material. It suits styles close to an existing pattern, in fibers we already stock across our 17 material families, with branding carried by embroidery, printing, heat transfer, or a leather patch rather than new tooling.
- One practical note: MOQ counts per SKU, and one style in three colorways is usually three SKUs. If a first collection needs color range more than depth, raise it early through our factory contact page — how a split can work is settled case by case at quotation.
What Should a Small Brand's First Low MOQ Hat Order Look Like?
- One or two styles, not five. Depth in one SKU costs less per piece and teaches you more about sell-through than a thin spread across many.
- Start from an existing block. Adjusting brim width, crown height, ribbon, and sweatband on a proven silhouette is faster and cheaper than developing a new shape — and still reads as yours.
- Pick stocked materials. Paper braid, raffia, and other standing fibers avoid the surcharges that custom-dyed or custom-sourced inputs can add.
- Put the brand in the finishing. Embroidery, printing, heat transfer, and leather patches carry identity without tooling charges.
- Get the quotation early. Our quotations hold for 30 days; trade terms, sampling fees, and payment terms are confirmed at the same stage, so nothing surprises you after approval.
One thing that does not shrink with a smaller order: the audit trail. The lines that handle 150-piece programs are the same BSCI-, WRAP-, ISO 9001-, ISO 14001- and OEKO-TEX-covered lines that carry volume programs for Costco, Target, and Urban Outfitters.
How Does Sampling Connect to a Low MOQ Hat Program?
At 150 pieces there is no mid-run correction to lean on, so the sample is the risk control. We turn a first proto in five to seven working days and revisions in three to seven, which means two rounds of changes still fit inside a month — we walked through the full development sequence in our OEM/ODM process article. Approve the physical sample, lock the spec, and production starts from an object you have held, with bulk delivery in about 30 days, or 45 in peak season. A minimum order quantity is a production math problem, not a gate. Ours changed because the math changed — whether a first program is 150 pieces or 15,000, the answer now starts lower than it used to.
